We start by deleting. Most BI estates die from breadth: forty charts, no owners, three conflicting definitions of revenue. We agree the definitions, ship one executive view and one view per team, and attach a decision to every chart that survives.
A read replica or a warehouse sync — never write access to production. Where data is sensitive we work against a masked or aggregated layer.
